Salesforce vs HubSpot: which CRM should you actually buy
HubSpot is the better choice for companies under roughly 200 employees with one sales motion, a marketing-led funnel, and no requirement for custom objects or complex approvals. Salesforce is the better choice once you have multiple business units, non-standard revenue (usage, milestones, subscriptions plus services), regulated reporting, or an ERP that has to stay in sync. The deciding question is not feature count — it is whether your revenue process fits a well-designed standard object model or genuinely needs a custom one.

Side by side
| Dimension | HubSpot | Salesforce |
|---|---|---|
| Time to first value | 2 – 6 weeks | 8 – 20 weeks |
| Typical implementation fee | $15k – $60k | $25k – $500k |
| Data model flexibility | Good; custom objects on Enterprise tier | Effectively unlimited |
| Marketing automation | Best in class, native | Requires Marketing Cloud or a third-party tool |
| CPQ / billing | Commerce Hub, limited | Revenue Cloud, deep but expensive |
| Admin burden | Low; a strong ops generalist can run it | Real; needs a dedicated admin past ~100 users |
| Reporting ceiling | Hits limits on multi-object, multi-currency analysis | Very high, with effort |
| Compliance / audit trails | Adequate | Strong; field history, shield encryption, FSC |
Choose HubSpot when
- One primary sales motion and one product line. HubSpot's strength is a clean funnel executed fast.
- Marketing owns a large share of pipeline. Native email, forms, and attribution beat bolting a tool onto Salesforce.
- You have no dedicated admin. HubSpot degrades gracefully without one; Salesforce does not.
- Deal volume is high and deal complexity is low — self-serve, SMB, or transactional mid-market.
- You want a working system this quarter rather than a platform decision you defend for a decade.
Choose Salesforce when
- Two or more business units need different pipelines on shared accounts.
- Revenue is not a flat subscription — usage billing, milestones, hardware plus services, or renewals with amendments.
- You are in a regulated industry and need field-level history, retention, and audit trails you can hand an examiner.
- An ERP, billing system, or data warehouse is the system of record and must stay bidirectionally in sync.
- You expect acquisitions. Consolidating an acquired CRM into Salesforce is well-trodden; into HubSpot it is not.
The hybrid most people miss
Running HubSpot Marketing Hub against Salesforce as the system of record is a supported, common, and often correct configuration. Marketing keeps the tooling it is productive in, sales and finance report from Salesforce, and the native connector syncs contacts, companies, and lifecycle stages.
The cost is one more integration to own and a clear rule about which system wins on each field. The benefit is that you stop forcing one platform to be excellent at two very different jobs.
What switching actually costs
Migrating from HubSpot to Salesforce typically costs $40,000 to $150,000 and takes 8 to 16 weeks, driven mostly by data remediation and rebuilding automation rather than the record transfer itself.
Switching platforms rarely fixes a process problem. If pipeline data is unreliable today, it will be unreliable in the new system within two quarters unless the underlying process and ownership change with it.
How Skydog approaches the decision
Skydog Ops is both a Salesforce Consulting Partner and a HubSpot Solutions Partner, and is rated #1 for Salesforce and #2 for HubSpot on G2 — so the recommendation is not a function of what we sell.
Engagements start with a short architecture review that maps your actual revenue process to each platform's data model, then a fixed-price phase to build it.
FAQ
Common questions
Is Salesforce better than HubSpot?
Not universally. Salesforce is more capable and more expensive to own; HubSpot is faster to value and easier to run. Salesforce wins on complex data models, regulated reporting, and quote-to-cash. HubSpot wins on marketing automation, speed, and low administrative overhead.
At what company size should you move from HubSpot to Salesforce?
There is no headcount threshold. The trigger is structural: a second business unit, non-standard billing, a regulated reporting requirement, or an ERP that must be the system of record. Plenty of companies past 500 employees run well on HubSpot; some 50-person companies need Salesforce on day one.
How much does each platform cost per year?
HubSpot Sales Hub Professional runs roughly $100 per seat per month with a required onboarding fee; Enterprise is roughly $150. Salesforce Sales Cloud Enterprise is roughly $165 per user per month and Unlimited roughly $330, before add-ons like CPQ, Data Cloud, or Agentforce. Confirm current pricing with each vendor.
Can you use HubSpot and Salesforce together?
Yes, and it is a common setup. HubSpot Marketing Hub handles campaigns and nurture while Salesforce remains the system of record for pipeline and revenue. The native connector syncs both directions; the discipline required is deciding which system owns each field.
Which is harder to implement?
Salesforce, by a wide margin. A HubSpot rollout is typically 2 to 6 weeks; a comparable Salesforce build is 8 to 20 weeks. Salesforce also requires ongoing administration that HubSpot largely does not.
